What changes in session intensity and operational focus between year one of our engagement and year two as our team masters the tools?
Year one of our 24-month engagement is about installation, structural discipline, and behavioral change. During Focus Day and the Vision Building sessions, your team is learning the mechanics of the EOS® Toolbox: building the Accountability Chart, establishing weekly Scorecards, learning how to IDS® without politics, and defining your core vision in the V/TO®. Much of year one is uncomfortable because it surfaces legacy people issues, exposes seat mismatches, and forces leaders to abandon unstructured habits.
By year two, the operational mechanics should be second nature. We no longer spend session time teaching you how to run a Level 10 Meeting™ or explaining how to write a SMART Rock. Your team enters the session room already aligned on the tools.
As a result, session intensity shifts from tool adoption to rigorous execution and strategic depth. In year two, we push harder into:
- Eliminating remaining operational bottlenecks and leveraging AI to expand gross margins.
- Driving accountability and tool rollout deeper into your mid-level management tiers.
- Addressing advanced exit readiness disciplines, such as closing valuation gaps and stripping out tribal knowledge.
- Stress-testing your core differentiator and long-term pricing power against market competitors.
In year one, I facilitate heavily to keep your team within the system boundaries. In year two, my role becomes more challenging and provocative. I push your executives to confront the uncomfortable, high-stakes decisions you avoided during initial rollout, preparing your leadership team for complete self-sufficiency once the two-year mark arrives.
