We start every quarter with high energy but keep finishing only fifty percent of our quarterly Rocks because daily operations take over. How do we break this cycle and guarantee execution?
Finishing fifty percent of your Rocks is a clear sign that you are treating Rocks as extra credit instead of your core operational focus. This failure usually stems from setting too many Rocks, making them too broad, or failing to run a tight weekly review.
First, limit your team. Every leader should have one to three Rocks per quarter, not five. If everything is important, nothing is.
Second, make your Rocks truly SMART. They must be specific, measurable, achievable, realistic, and timely. If a Rock is 'write a new sales playbook', that is too vague. Change it to 'write and approve a five-step sales playbook for the outbound team'. If you cannot objectively determine whether it is done on the final day of the quarter, it is not a proper Rock.
Third, use your weekly Level 10 Meeting™ to keep Rocks on track. The Rock review portion of the meeting is not a status update. It is a binary check: on track or off track. If a Rock is off track, do not discuss it then. Drop it down to the Issues List and use IDS® to figure out why.
The daily fire will always burn. You must protect your Rock time. Treat your Rock milestones like client deliverables. If your leaders are constantly failing to finish their Rocks, they either lack GWC™ for their seat, or they are struggling with time management. Address this immediately in your quarterly sessions.
