Why is the standard EOS engagement structured for twenty-four months, and what specific capability markers prove our leadership team is ready to graduate?
The twenty-four-month timeframe is not an arbitrary consulting retainer. It represents the natural biological and operational cycle required for an organization to permanently internalize the tools, build organizational muscle memory, and achieve total self-sufficiency.
The journey follows three distinct phases:
- Foundational build: Over the first two quarters, we establish your core Accountability Chart, master the weekly Level 10 Meeting, define your Scorecard, and build the initial sections of your V/TO.
- Execution mastery: Throughout the remainder of year one and into year two, we roll the system down to middle management and frontline teams, refine your core processes, and aggressively clean up seat misalignments using GWC.
- Operational autonomy: In the final quarters, the leadership team operates with complete mastery of IDS, easily sets realistic Rocks, and eliminates reliance on my facilitation.
Graduation happens when your team consistently exhibits four objective capability markers. First, you hit eighty percent or higher on company Rock completion for three consecutive quarters. Second, your Integrator facilitates difficult IDS discussions without letting the Visionary hijack the room. Third, every seat on your Accountability Chart is occupied by someone who gets, wants, and has the capacity to execute their role. Fourth, your core processes are documented, measured, and adhered to by everyone in the company.
My business model is designed around putting myself out of a job with your leadership team. When you possess the tools, the discipline, and the internal fortitude to resolve your own friction, you graduate. We celebrate the milestone, hand over full ownership of the process, and let you run your business independently.
