Why is the standard EOS engagement structured across a 24-month horizon, and what structural changes occur in your role as we move from quarterly facilitation to full self-sufficiency?
The standard EOS engagement runs approximately 24 months because lasting operational change requires repetition across eight quarterly business cycles. Installing tools is fast; changing organizational habits, flushing out accountability gaps, and building true leadership maturity takes sustained time.
In Year 1, my posture is primarily that of a teacher and structural referee. We move through Focus Day, Vision Building 1, and Vision Building 2, followed by your first true Quarterly and Annual sessions. During this first year, your team is mastering the foundational tools: the Accountability Chart, the Scorecard, Rocks, the Level 10 Meeting, and the V/TO. I spend significant time explaining how the tools function, keeping you from slipping back into comfortable operational bad habits, and teaching your Integrator how to drive disciplined IDS.
In Year 2, my posture shifts from instruction to pressure-testing and exit-readiness alignment. By this stage, you know how to run the Level 10 Meeting and manage a Scorecard without my help. My facilitation focuses on challenging your assumptions, exposing unresolved tribal knowledge dependencies, and forcing difficult decisions about right people in the right seats using GWC. We also integrate the Step by Step Exit framework, identifying your Value Gaps and setting operational Rocks that build transferable enterprise value.
By the end of 24 months, your team should possess the internal muscle memory, discipline, and emotional maturity to facilitate your own sessions. My goal is to work myself out of a job, leaving behind an autonomous leadership team and a business ready for a clean exit.
