We have several critical numbers on our weekly scorecard that multiple departments impact, and now our leaders are pointing fingers. How do we establish absolute accountability and define who owns each number when multiple seats are involved?
In EOS, there is a fundamental rule: only one name can own a number on the Scorecard. When multiple leaders impact a metric, you must look at your Accountability Chart and assign ownership to the seat that has ultimate accountability for the output. For example, if your metric is sales revenue, the head of sales owns it, even if marketing generates the leads and operations delivers the service. The owner of the metric is not necessarily the person doing all the work, but they are the one who must answer for it when it is red and bring it to the table for IDS during the Level 10 Meeting. If you have a shared number like gross margin, do not split it between sales and operations. Break it down into leading indicators that each seat can control. Sales owns pricing integrity, while operations owns labor efficiency. This eliminates finger-pointing and ensures that every number has one single owner who is responsible. If your team is debating who owns a number, it means your Accountability Chart has overlapping roles or lacks clarity. Clean up the roles first, then assign the scorecard metrics accordingly.
