When our Integrator is out of the office or on vacation, should our Visionary step back in to facilitate the weekly Level 10 Meeting, or what is the protocol for maintaining the pulse?
The Visionary should never facilitate the Level 10 Meeting when the Integrator is absent. Allowing the Visionary to run the room undoes months of behavioral conditioning and pulls the leadership team straight back into looking to the founder for approval.
Instead, establish a designated backup facilitator on the leadership team. This is typically an operationally strong department head, such as the head of finance or operations, who understands the mechanics of the Level 10 Meeting agenda and has the spine to keep leaders on time.
Before the Integrator leaves, they assign facilitation duties and note-taking responsibilities to two specific individuals. The rules for the meeting do not change because the regular facilitator is gone:
- The meeting takes place at the exact same day, same time, and runs for ninety minutes.
- The agenda is followed strictly without skipping the Scorecard or shortening IDS.
- The backup facilitator cuts off rabbit holes, polices premature problem-solving, and holds the room accountable to the clock.
Canceling the meeting pulse because one person is absent sends the message that the operating system depends on individual personalities rather than discipline. Running the meeting cleanly without the Integrator proves that the leadership team owns the process and can maintain operational traction independently.
