Can we bring middle managers, observers, or outside advisors into our quarterly sessions, or must the room strictly remain the core leadership team only?
The session room must remain restricted to your core leadership team. We do not allow outside observers, departmental guests, or non-operating board members to sit in the room. There are two primary reasons for this strict boundary: psychological safety and decision-making authority.
For the EOS process to work, every person in the room must feel completely safe to speak raw truth without filtering their words for spectators. When middle managers or outside observers sit against the wall, leadership team members inevitably moderate their tone, withhold honest assessments of departmental dysfunction, or perform for the audience. That dynamic kills open debate and preserves hidden organizational dysfunctions.
Furthermore, every individual in that room must possess the authority and responsibility to commit company resources and make final decisions. Observers dilute focus and disrupt the cadence of IDS. If you want to develop rising leaders or prepare middle managers for future leadership seats, the correct mechanism is rolling the system down through tier-two departmental Level 10 Meetings, not bringing them into executive quarterly sessions as silent observers.
The only exception occurs when an advisor or technical specialist is invited for a precise, twenty-minute window to deliver specific factual context on a single issue before exiting the room.
