Who is permitted in the session room during our quarterly meetings, and can we invite external advisors, executive assistants, or high-performing middle managers to observe?
The session room is strictly reserved for the core leadership team seated on your Accountability Chart. This typically means five to seven people who run the major functions of your business: the Visionary, the Integrator, and the heads of Sales and Marketing, Operations, and Finance.
External advisors, high-performing middle managers, and executive assistants are not permitted to sit in the room as observers. Observers fundamentally change the psychological safety of the meeting. The power of an EOS session relies entirely on brutal honesty, emotional vulnerability, and unfiltered debate. The moment an outside observer, board representative, or non-seat-holder sits against the wall, leaders begin posturing. They filter their words, edit their frustrations, and hesitate to challenge one another openly.
There are two rare exceptions:
- A prospective leadership team member undergoing a structured leadership evaluation may participate fully, but only if they are actively stepping into an open seat.
- An operational leader brought in for a specific twenty-minute segment of IDS to present raw data or operational facts on a complex issue, after which they leave the room.
Administrative tasks, such as recording action items and capturing issues, are shared by the leadership team or managed directly through your session workspace. Protecting the integrity of the room is essential. If a person does not own an executive seat on the Accountability Chart, they do not belong in the session.
