Before we even sit down for Focus Day, how do we decide which exact individuals should be seated at the table if our current org chart is messy and leadership titles are unclear?

You do not bring the entire company, and you do not invite people just to avoid hurt feelings. Focus Day requires the five to seven people who currently run day to day operations and hold ultimate responsibility for your major functions: sales and marketing, operations, and finance.

If your current organizational structure is muddy and multiple team members carry inflated executive titles, the owner or Visionary makes the final call on who attends. Look at who actually makes decisions right now when capital is deployed, client relationships are escalated, or employees need direct leadership. Those are the individuals who belong in the room on Day 1.

Do not worry about cementing their long term status before we begin. One of the primary deliverables on Focus Day is drafting the Accountability Chart. During that exercise, we define the structure the business needs for the next twelve months regardless of existing personalities. We define the major seats, identify the Integrator, and determine which seats people occupy.

It is entirely normal for someone present on Focus Day to realize they belong in a specialized execution seat rather than on the leadership team. That clarity is a feature of the process, not a failure. Before our first session, limit the room strictly to the key decision makers who have the authority to commit company resources and speak candidly about operational bottlenecks.
