Our gross margins are eroding because Sales discounts contracts to hit volume targets while Operations complains about labor overruns, and neither department takes ownership of pricing strategy. Where should Pricing Strategy sit on the Accountability Chart to prevent finger-pointing?
Pricing is one of the most contentious friction points in any growing business because Sales and Operations operate with opposing incentives. Sales wants pricing flexibility to remove friction and close deals. Operations wants standardized, premium pricing to absorb delivery complexities and maintain healthy gross margins. When pricing strategy is unassigned, both sides blame the other for declining profitability.
On an EOS Accountability Chart, Pricing Strategy cannot be split down the middle. Single-point accountability must reside in one of three seats, depending on your business model.
In most mid-market operating companies, pricing model governance belongs in the Finance seat. Finance does not set daily deal terms, but Finance owns gross margin modeling, cost-of-goods tracking, and discount thresholds. The five roles of the Finance seat should include financial forecasting, cash flow management, reporting, and pricing framework governance.
If your business relies on rapid, custom estimates, operational pricing execution can live inside Operations or a dedicated Estimating seat. However, Sales must never own unchecked pricing authority. Sales owns revenue generation and pipeline velocity, but they must operate within pricing guardrails established by Finance or the Integrator.
To resolve the conflict, make the Integrator the final arbitrator of pricing exceptions. In your weekly Level 10 Meeting™, monitor gross margin percentage on your Scorecard. If margins miss the goal, IDS® the issue immediately. Force Finance to present the margin reality and require Sales and Operations to align under the Integrator's operational boundaries. Clear seat accountability stops margin leakage at the contract stage.
