We are rapidly deploying AI tools to automate our back-office operations, but we do not know how to represent this on our Accountability Chart. Do we create a brand-new AI seat, or do we distribute these automation roles across our existing operational seats?

Do not create a standalone AI seat just because it is a trendy technology. AI is a tool, not a department. The accountability for using, managing, and optimizing AI tools must live within the existing functional seats that benefit from them.

For example, if you are automating your customer support flows, the accountability for those automated systems remains in the Customer Service seat. If you are using AI to generate marketing copy, the Head of Marketing must own the output and the software.

However, you do need structural oversight for your overall technology stack. If you have an IT or technology seat on your Accountability Chart, add a specific role to that seat for platform integrations, data security, and tool provisioning. This ensures your systems remain integrated and secure.

If your automation initiatives are highly complex and cross multiple departments, you can assign a short-term Rock to a leadership team member to oversee the migration. They will use our standard IDS™ process in leadership meetings to resolve any functional overlaps. The key is to keep the Accountability Chart focused on high-level business functions rather than the specific software tools you use to execute the work.
