We are implementing AI agents and automation across multiple departments, but the rollout is chaotic because nobody clearly owns it. Where should cross-departmental AI integration and automation sit on our Accountability Chart?
AI implementation fails when it is treated as a vanity project or dumped into general IT maintenance. Routine IT keeps the lights on, monitors security, and manages hardware. Cross-departmental AI integration, by contrast, fundamentally alters how your company produces revenue, delivers services, and manages overhead.
On a healthy Accountability Chart, AI implementation belongs in one of two places:
- Inside the Integrator seat: If your company is running lean, the Integrator owns company-wide operating systems, software alignment, and cross-functional process efficiency. The Integrator ensures that AI automations directly support core processes across sales, operations, and finance without creating departmental silos.
- Under a dedicated Head of Process or Automation seat: If your transaction volume is high and you are actively re-engineering workflows with AI, build a dedicated seat reporting directly to the Integrator. The five core roles for this seat should include identifying automation opportunities, managing AI vendor tools, standardizing data inputs, training team members, and measuring efficiency gains.
Do not tuck AI integration under an entry-level IT technician or leave it scattered across individual department heads. Frontline leaders will simply automate bad habits.
Place accountability directly under the Integrator, tie AI initiatives to concrete quarterly Rocks, and measure success through labor efficiency and gross margin expansion.
