Our current revenue leader holds a combined Sales and Marketing seat, but lead generation has dried up because all their focus goes to closing existing pipeline. How do we know when it is time to formally split Sales and Marketing into two distinct seats on the Accountability Chart?
You split Sales and Marketing on the Accountability Chart the moment day-to-day selling activity consistently starves your top-of-funnel lead generation. While the two functions work together, they require fundamentally different skill sets and psychological orientations.
Sales is about direct pursuit, qualification, objection handling, and closing individual accounts. Marketing is about positioning, messaging, pipeline generation, and building automated funnels that generate inbound demand at scale. When both disciplines reside inside one seat, ninety percent of leaders naturally drift toward closing hot prospects because closing creates immediate dopamine and cash flow. Marketing gets neglected, and six months later your pipeline is completely empty.
Signs it is time to split the seats include:
- Lead generation metrics on your Scorecard are consistently red while deal close rates are green.
- The leader cannot maintain focus on high-leverage marketing Rocks because they are constantly dragged into closing enterprise deals.
- Modern marketing operations, such as automated digital campaigns, CRM workflows, and AI content engines, require specialized skills the sales leader does not possess.
Split the function into two distinct seats beneath the Integrator: Head of Marketing (accountable for brand, positioning, lead generation, and funnel metrics) and Head of Sales (accountable for pipeline conversion, rep coaching, and revenue targets).
Define the five core roles for each seat cleanly. If you cannot afford two executive salaries, place your existing leader in the Sales seat and leverage a fractional marketing director or agency to own the Marketing seat until internal revenue justifies a full-time hire.
