Our customer service team has started managing software implementations for new clients alongside handling daily support tickets. At what point does a seat have too many conflicting accountabilities and need to be split into two separate seats on the Accountability Chart?
You must split a seat the moment its core accountabilities require fundamentally conflicting mindsets, cadences, or skill sets to execute. Combining reactive customer support with proactive client onboarding inside a single seat is a classic organizational design error that degrades both functions.
Support and implementation operate on opposing operational rhythms. Customer support is reactive, high-volume, and transactional. It demands rapid response times, immediate problem resolution, and deep technical troubleshooting. Client implementation, by contrast, is proactive, long-cycle, and milestone-driven. It requires project management, customer change management, and strategic timeline discipline.
When one person or one frontline seat attempts to balance both, urgent always beats important. Support tickets scream the loudest, so team members spend their days putting out daily fires while client implementations slip past their scheduled go-live dates. Churn increases, onboarding drags out, and gross margins erode.
Examine the five roles of the seat. If you cannot describe the primary accountabilities of the position without writing contradictory goals, the seat must be split. On your Accountability Chart, establish two distinct seats under Operations:
- Customer Support: accountable for ticket resolution speed, customer satisfaction, issue triage, knowledge base maintenance, and escalation management.
- Client Onboarding and Implementation: accountable for time-to-value, milestone completion, client training, system configuration, and handoff to account management.
Splitting the seat creates clear lines of sight. Each seat can then be staffed with people who truly have the specific capacity to excel in that operational cadence.
