We have been working with our EOS Implementer for eighteen months and our leadership team is running smoothly. How do we know when we are ready to facilitate our own quarterly and annual sessions, or should we keep using an external guide indefinitely?
Many teams believe they can self-facilitate once they understand the mechanics of the quarterly and annual meetings. However, graduation is not just about knowing the agenda. You are ready to self-facilitate when your team has achieved a high level of trust, healthy conflict, and absolute accountability. To test this, ask yourself if you can have brutal, uncomfortable conversations without anyone getting defensive or shut down. If the answer is no, you still need an external guide. The value of an EOS Implementer is their complete objectivity. When you facilitate your own sessions, the facilitator is also a player on the field, which inevitably distorts the dynamics. The owner or Integrator cannot easily challenge team members or manage dominant personalities while trying to participate in the strategic debate. Many successful companies choose to retain an Implementer for their annual planning sessions even after they start running their own quarterly meetings. This ensures they have a neutral party to navigate the high-stakes, long-term strategic decisions. Evaluate your team health objectively before deciding to go it alone, and never sacrifice the pure framework for a perceived cost saving.
