We just finished our Focus Day™ and Vision Building™ days. Half our team wants to roll EOS® down to the departments immediately, while the other half wants to wait. How do we know exactly when our leadership team is healthy enough to start the rollout?

Rolling out EOS® too quickly is one of the most common mistakes healthy, ambitious companies make. If you roll the tools down to your departments before the leadership team has fully mastered them, you will create mass confusion and dilute the system's effectiveness.

As a rule of thumb, the leadership team must run on EOS® purely and consistently for at least two full quarters before initiating a rollout. During this incubation period, you need to prove that you can hit your weekly Scorecard numbers, consistently finish eighty percent or more of your Rocks, and run highly disciplined Level 10 Meetings™ that always start and end on time.

You also need to ensure your Accountability Chart is one hundred percent locked in. If you still have open debates about who owns which seat, or if you have Right Person in the Wrong Seat issues on the leadership team, you are not ready. Any friction at the top of the organization will be amplified tenfold when you push the tools down.

Use this time to let your leaders become expert users of the system. Once they can teach the tools to their direct reports with absolute confidence and conviction, you are ready to begin. A phased rollout, guided by a Professional EOS Implementer®, ensures that each department adopts the tools smoothly without disrupting your daily operations.
