One of the most common mistakes owners make is rolling out EOS® to the entire company too quickly. When you introduce tools like the Level 10 Meeting™ and Rocks to your departments before your leadership team has mastered them, you invite confusion and resistance.

The golden rule is that the leadership team must run on EOS® for at least two full quarters before rolling it down to the next level of management. This delay serves two purposes. First, it allows your leadership team to build trust and master the tools. You must live the system before you can teach it.

Second, it allows you to refine your Accountability Chart and Scorecard metrics so that they are accurate. If your leadership structure is still shifting, rolling out tools to the rest of the organization will only amplify the instability.

When you are ready to roll out, do it in phases. Start with your direct reports and have them run their own Level 10 Meeting™ for a quarter. Once that tier is stable, you can push the tools down to the next level. This phased approach ensures the tools stick and the culture aligns naturally.
