At what point in our 24-month EOS implementation should we introduce the Step by Step Exit framework without overwhelming the leadership team?
We do not introduce exit disciplines on day one. Year 1 of your EOS implementation is devoted entirely to operational survival and discipline. Your leadership team must first master the foundational tools, clarify the Accountability Chart, resolve basic people issues, and prove you can achieve at least eighty percent of your Rocks each quarter.
Attempting to calculate Value Gaps or prepare due diligence data rooms while your team is still missing quarterly targets will paralyze your business. Once your operational cadence is predictable and your team operates with genuine accountability, typically around the start of Year 2, we begin layering in the Step by Step Exit disciplines.
We introduce these concepts sequentially rather than all at once. We start with the Legacy discipline to align the owner on personal financial targets and post-transition intentions. Next, we address the Value Gap, comparing the current valuation of the business against the net proceeds required for a clean exit. We then evaluate Tribal Knowledge, determining which key processes and customer relationships remain trapped in the owner's head and must be transferred or automated.
These exit disciplines do not require a separate meeting cadence. They integrate directly into your quarterly V/TO reviews and Rock planning. By timing it this way, exit readiness becomes a natural extension of running a healthy business rather than an exhausting side project.
