I am a Visionary founder running the company without an Integrator, and I am completely overwhelmed by daily operational details. How do I know if I am actually ready to hire a true number two, and what does that transition look like?
You are ready for an Integrator when your daily existence is consumed by keeping the trains running on time rather than looking at the future of the company. If you spend eighty percent of your week resolving personnel disputes, managing project deadlines, and putting out fires, you are suffocating your business. A true Visionary cannot drive long term growth while trapped in the operational weeds. Before you hire, you must be willing to let go of the vine. If you hire an Integrator but continue to bypass them, micromanage their decisions, or run parallel operational channels, the hire will fail. You must accept that your new number two will run the day to day business differently than you would, and that is exactly why you are hiring them. The transition begins by clearly defining the division of labor using the Visionary and Integrator roles on the Accountability Chart. You focus on big relationships, major industry shifts, and preserving the culture. Your Integrator focuses on execution, driving accountability, harmonizing the leadership team, and running the weekly Level 10 Meetings™. Start by document mapping your current responsibilities and moving them over to the Integrator seat. Introduce the new Integrator to the team as the single point of operational accountability. Once they are in place, you must direct all operational issues back to them. If an employee comes to you with an operational problem, your only response must be to ask if they have spoken to the Integrator yet.
