I am currently running the company as both the Visionary and the Integrator, but our growth has completely flatlined and I am working eighty hours a week. How do I know if it is truly time to split the role and hire a dedicated Integrator, or if I just need to delegate better?
Running both seats is a temporary phase, not a long-term strategy. When your growth flatlines and you are working eighty hours a week, it is a clear sign that you have hit your ceiling. This is not a delegation problem; it is a structural bottleneck.
To determine if you need to hire an Integrator, look at where you spend your energy. A Visionary naturally focuses on big ideas, culture, key relationships, and research and development. An Integrator focuses on execution, accountability, harmonizing the leadership team, and running the day-to-day business. These two roles require completely different skill sets and mindsets.
If you are spending eighty percent of your time managing people, resolving peer conflicts, and tracking scorecard metrics, you are neglecting your Visionary seat. This neglect is why your growth has flatlined.
Look at your Accountability Chart. If you can define the Integrator seat and you honestly do not GWC that seat, you must split the roles. Hiring a dedicated Integrator will free you up to work on the business rather than in it. This transition is essential to strengthen your leadership team and build a scalable organization that is attractive to future buyers.
