To prepare your leadership team for this transition, you must first define the roles clearly on your Accountability Chart. The leadership team needs to understand that the Integrator is the person who runs the day to day business, manages the leadership team, and executes the V/TO®. They are not merely an assistant or a project manager; they hold the ultimate accountability for organizational focus and execution.
You must communicate this change with absolute clarity. Explain to your leaders that once the Integrator is in place, their direct line of reporting shifts. They will no longer bring operational issues to you. Instead, those issues must go to the Integrator or be solved peer to peer in your weekly Level 10 Meeting™.
Finally, you have to prepare yourself to let go of the vine. If you hire an Integrator but continue to step in and make decisions behind their back, you will destroy their credibility and confuse your team. It takes discipline to transition, but it is the only way to build a self-sustaining business that a buyer will actually value.
