Why does introducing departmental Level 10 Meetings too early during an EOS rollout cause operational chaos across the company?
Eager owners often want to cascade EOS down to every department immediately after Focus Day. Rolling out departmental Level 10 Meetings before the senior leadership team has mastered the system is a recipe for organizational whiplash.
In the first two quarters of an implementation, your leadership team is still learning how to be open, honest, and disciplined with the tools. Scorecards are fluctuating, Rocks are being calibrated, and leaders are still learning how to run IDS without getting defensive. If your department heads do not yet understand how to execute the Level 10 format properly, they will teach flawed habits to frontline managers.
Premature rollout also creates duplicate work and conflicting priorities. Departmental Rocks will fight with company Rocks because the senior team has not finished clarifying the Vision/Traction Organizer through Vision Building 2.
The rule for an effective EOS rollout is sequential mastery. Keep the tools isolated to the senior leadership team for at least two full quarters. Only when the leadership team runs Level 10 Meetings rated 8 or higher, hits 80 percent of their Rocks, and maintains an accurate Scorecard should you cascade the meetings and Scorecards down to the next tier.
