We just finished our first ninety days of EOS at the leadership level. How do we know when the business is actually ready to roll out these tools to our middle managers without causing operational chaos?

Do not rush to cascade EOS to your middle managers and departments. The biggest mistake owners make is trying to roll the system out to the entire company before the leadership team has mastered it. If your leadership team is still rolling over Rocks, skipping their weekly Level 10 Meeting, or struggling to resolve issues using IDS, cascading will only spread confusion.

You are ready to roll out EOS to your departments when your leadership team has run at least two consecutive, highly disciplined quarters. This means your Scorecard is accurate, your Level 10 Meeting ratings are consistently above an eight, you are hitting eighty percent of your Rocks, and you are solving issues permanently.

Once you hit this baseline of execution, roll the tools out one department at a time. Start with your most capable department head. Help them establish their departmental Accountability Chart, Scorecard, and Level 10 Meeting before moving to the next group. This controlled rollout ensures that each department has a strong, successful example to follow.
