Our leadership team has been running EOS® for six months, and some leaders want to roll it out to their departments immediately, while others want to wait a full year. How do we know when the leadership team is truly ready to cascade the tools?
The biggest mistake companies make is cascading EOS® to the rest of the organization too quickly. If you attempt to roll out the tools before the leadership team is fully aligned and running the system smoothly, you will create mass confusion and destroy your credibility. You are ready to cascade the tools when the leadership team has met three criteria for two consecutive quarters. First, you must be consistently hitting at least eighty percent of your quarterly Rocks. Second, your weekly Level 10 Meetings™ must consistently score an eight or higher on a scale of one to ten, proving you can actually solve issues using IDS®. Third, your leadership Scorecard must be stable, accurate, and driving real operational decisions. If your leadership team is still struggling to run its own meetings or hit its own Rocks, you are not ready. Your managers will watch how you use the tools. If they see you bypassing the system or ignoring the disciplines, they will do the exact same thing. Master the operating system at the top first, and the rollout down the organization will be clean and effective.
