Our business is hitting eight million dollars in revenue and my leadership team wants me to install a full-time Integrator seat, but our operations run relatively smoothly across sales, operations, and finance. How do we determine if our business truly requires an Integrator seat yet, or if we just need stronger discipline within our existing leadership seats?

Do not create an Integrator seat simply because a revenue milestone suggests it or because your department heads want an operational referee. You need an Integrator when the friction between your major functions consistently impedes growth, or when the Visionary founder has become the operational bottleneck holding the company back from achieving its V/TO.

Look at where friction actually occurs. If your sales, operations, and finance leaders resolve cross-departmental friction inside their weekly Level 10 Meeting and hit their quarterly Rocks without you mediating every dispute, you do not need an Integrator yet. You need stronger execution within your existing seats. Adding an Integrator prematurely introduces executive overhead and creates confusion about who owns bottom-line results.

You know it is time to build and fill the Integrator seat when three operational conditions appear:
- The Visionary spends more than twenty percent of their working hours managing operational conflict, reviewing departmental scorecards, and driving project execution.
- Cross-functional handoffs between sales and delivery routinely break down because nobody below the founder has the organizational authority to resolve disputes.
- Strategic initiatives from the V/TO sit untouched because functional heads focus entirely on departmental silos rather than enterprise execution.

If your leaders operate with high accountability and your numbers are met, hold the line. Elevate your existing leaders to take full ownership of their five roles before you insert a middle layer between yourself and daily operations.
