Under what circumstances will you tell a leadership team that they are fundamentally not ready to continue an EOS engagement?

I will stop an engagement if a leadership team demonstrates an inability to be open, honest, and vulnerable in the session room. Implementing EOS® requires confronting uncomfortable operational realities. If the ownership group or executive team hides dysfunction to protect feelings or maintain political alliances, the tools become useless theater.

A company is also not ready when the Visionary or majority owner refuses to respect the Accountability Chart. If an owner agrees to decisions inside the room but routinely overrules the Integrator, reassigns resources in hallway conversations, or bypasses the leadership team, the system collapses. My role is to facilitate self-sufficiency, not referee perpetual power struggles where the owner demands executive immunity.

Another disqualifying condition is the refusal to make hard people decisions. If your leadership team identifies that a key player lacks the core values or fails the GWC™ test (Get it, Want it, Capacity to do it), and leadership protects that individual for months out of fear or loyalty, you are wasting money on quarterly sessions.

When leadership teams view session days as an academic exercise rather than a binding operational contract, we part ways. You must be prepared to face the brutal facts of your business and execute structural changes. If you cannot commit to radical transparency and strict accountability, your company is not ready for this work.
