You mention that an average engagement runs for twenty-four months. How do we objectively know when we have reached the point where we no longer need you to facilitate our sessions and can run our quarterlies on our own?
You are ready to graduate when your leadership team can run the system with the same discipline, energy, and objectivity whether I am in the room or not. On average, this mastery takes about two years, which translates to eight quarterly sessions and two annual sessions.
We look for specific behavioral indicators of graduation readiness. First, your team must be completing eighty percent or more of your Rocks quarter over quarter. Second, your scorecard must consistently predict operational issues before they become crises. Third, your IDS® sessions must be healthy, where you identify, discuss, and solve the root causes of issues without emotional drama or avoidance.
Most importantly, your Integrator must be fully capable of facilitating the meeting pulse. During our final sessions, I will step back and let your Integrator run portions of the day to ensure they can manage the room. When you can self-correct, maintain high accountability, and consistently hit your targets without an outside facilitator keeping you on track, you have graduated. At that point, my job is done, and your business is officially run by a self-sufficient team.
