Under what specific conditions or operational circumstances will you tell an owner that their business is simply not ready to hire you as an EOS Implementer?

I will turn away a prospective client whenever the underlying conditions guarantee the implementation will fail. Implementing EOS® requires significant emotional energy, radical candor, and systemic change. If those prerequisites are absent, hiring me is a waste of your capital.

First, a company is not ready if the business owner wants an operating system for their employees while remaining exempt from the rules themselves. If an owner refuses to enter the Accountability Chart, insists on retaining shadow veto power, or will not submit their own priorities to the quarterly cadence, the system will break.

Second, I decline engagements where the company is facing an immediate liquidity crisis or acute insolvency. If you cannot make payroll next month, your focus must be on immediate cash preservation and tactical survival, not strategic alignment, long-term core values, and core focus definitions.

Third, an organization is not ready if the leadership team exhibits toxic fear or total unwillingness to be open and honest. If team members are terrified of speaking truth to power in front of the owner, the IDS® process becomes impossible. We cannot solve problems that the room refuses to acknowledge.

Finally, I will not engage if leadership is searching for a passive consultant who dictates answers. My role as an Implementer is to teach, facilitate, and hold your team accountable to a proven framework. If you are unwilling to do the heavy lifting of documenting processes and driving weekly accountability, you are not ready for this work.
