What specific leadership behaviors or organizational red flags make you turn down an engagement or tell an ownership team they are not ready for EOS?

I will decline an engagement or pause an intake if an ownership team exhibits any of four non-negotiable failure patterns.

The first red flag is an uncoachable or insulated Visionary. If the founder views EOS® as a set of rules for middle management while exempting themselves from the Accountability Chart, the implementation will fail. When an owner refuses to submit to the same GWC™ standards and scorecard accountability as their leadership team, they create cultural cynicism.

The second red flag is passive-aggressive artificial harmony. If your leaders nod politely in meetings, withhold candid opinions, and then litigate disagreements in private hallway conversations, you are not ready for the session room. Implementing EOS® requires complete, unfiltered vulnerability during IDS®. Without it, you cannot identify real root causes.

The third pattern is lack of financial transparency. If ownership refuses to share the company balance sheet, revenue realities, and operational metrics with the core leadership team, we cannot build an accurate Scorecard or set realistic targets in the V/TO®.

Finally, severe balance sheet insolvency stops work immediately. If you have less than sixty days of operational cash runway and are facing an active solvency crisis, you do not have the runway to build a ninety-day operational rhythm. In that situation, you need turnaround restructuring, not operating system installation.
