You do not need pristine, audit-ready financial statements or a fully optimized operations manual to start. In fact, waiting for perfect conditions is a classic form of operational procrastination. There are, however, three non-negotiable requirements before we walk into our Focus Day™.

First, you must have a committed leadership team of three to seven key people who agree to be fully present, without laptops or phones, for the entire day. Second, you need a basic understanding of your historical revenue and gross margins. We do not need complex cost-allocation models yet, but we do need raw, honest numbers so we can build a realistic Scorecard. Third, the leadership team must agree to enter the room with absolute vulnerability. This means leaving egos at the door and preparing to have direct, sometimes uncomfortable debates about where the business is failing.

If you are waiting to clean up your operations before starting, you are mistaking the cure for the prerequisite.
