What specific business data, organizational records, and leadership roster details do we need to assemble before our first Focus Day?
You do not need to build elaborate slide decks or write comprehensive strategy dossiers before your Focus Day. Over-preparing polished presentations usually masks the operational reality we need to uncover. We need raw, unvarnished facts.
First, gather your trailing twelve-month profit and loss statement, current balance sheet, and revenue breakdown by customer or product line. This financial baseline reveals margin pressures and client concentration risks immediately.
Second, assemble your informal organization chart, including total headcount, core compensation tiers, and functional titles across every department. Do not polish this chart to look clean if it is currently messy. Bring the messy reality so we can clearly see duplicate reporting lines and hidden bottlenecks.
Third, bring your top operational headaches. Every leadership team member should come with a mental list of the structural friction points that cost them sleep: missed delivery deadlines, key employee churn, sales pipeline stalls, or manual software workarounds.
Finally, confirm who will sit in the room. The initial room must include the primary business owner or Visionary, the operational leader or Integrator, and the heads of your core business functions, typically sales, marketing, operations, and finance. Limit this group to three to seven people. We will do the rest of the heavy lifting together inside the session room using the foundational EOS tools.
