Before we step into our first session, your leadership team must commit to a fundamental covenant of absolute vulnerability. I refer to this as establishing our charter. It requires three non negotiable pillars, which are complete trust to be open and honest, a commitment to staying on the same page with love and respect, and an absolute yes to strategy and structure.

If your team is not ready to stop politicking, defending their territories, or hiding their mistakes, we are going to waste a lot of time. You must prepare them to speak the raw truth, even when it is uncomfortable. This means leaving egos at the door and accepting that everything, including their own seats on the Accountability Chart, will be evaluated.

We will also establish your core values as non negotiable filters. Before we begin, you need to warn your team that we will use these values to evaluate everyone in the organization, starting with the leadership team itself.

To prepare your team psychologically, have a frank conversation with them. Explain that this process will expose weaknesses, dismantle comfortable silos, and demand radical accountability. If they are willing to lean into that discomfort and embrace the discipline of a structured operating model, they are ready to begin.
