Aside from attending the quarterly sessions, what exact weekly time commitment and deliverables do you expect from each leadership seat between our offsites?

Showing up to session days accomplishes nothing if the operational habits are ignored between quarters. Every member of your leadership team must budget non-negotiable time on their calendar every single week to run the system correctly.

Expect each seat on your team to commit to three weekly disciplines:

- The Level 10 Meeting: Ninety minutes every week, uninterrupted, dedicated entirely to reporting measurables, confirming Rock status, and executing IDS on prioritized issues.
- Metric and Rock management: Thirty to sixty minutes per week tracking individual Scorecard measurables, updating numbers, and pushing forward specific milestones on quarterly Rocks.
- Departmental cascading: Two to four hours per week translating leadership priorities to direct reports, reinforcing the Accountability Chart, and ensuring core processes are followed by everyone.

In total, each leader will spend four to six hours per week doing pure operating work. That is not added bureaucracy on top of their job. That is their actual job as leaders, managers, and accountability holders. If an executive claims they lack six hours a week to manage priorities and drive accountability, their seat is overloaded with tactical specialist tasks that must be delegated immediately.
