Beyond our full-day quarterly sessions, how many weekly hours should each member of our leadership team expect to spend on EOS execution and Rocks?

Implementing EOS requires a deliberate shift in how leadership team members spend their working hours, but it should reduce wasted time rather than adding administrative bloat.

On a weekly basis, every leadership team member should expect to dedicate approximately three to five hours to core EOS execution. That time breaks down into three clear buckets.

First is the weekly Level 10 Meeting, which takes exactly ninety minutes every single week. This meeting is non-negotiable and starts and ends on time.

Second is Rock execution, which typically requires one to three hours weekly per leader. Rocks are not regular job duties; they are major ninety-day priorities designed to move the business forward. Leaders must schedule dedicated focus blocks on their calendars to work on their Rocks rather than hoping to find spare time between operational fires.

Third is Scorecard and tool maintenance, which takes about fifteen to thirty minutes per week. Each leader is responsible for updating their assigned measurables before the weekly meeting and reviewing department issues.

As you roll EOS tools down to the rest of the company, managers will also spend ninety minutes running their departmental Level 10 Meetings.

While this requires discipline, running on EOS actually frees up executive time. By replacing disjointed ad-hoc meetings, status check-ins, and endless messaging threads with a predictable weekly rhythm, leadership teams typically recover five to ten hours of reactive firefighting time each week.
