Our leadership team regularly spends fifteen minutes of our Level 10 Meeting debating the context of our scorecard numbers instead of moving quickly to IDS. How do we train the team to review our 5 to 15 weekly metrics in under five minutes so we can save our energy for solving actual issues?
Your weekly Scorecard review is not the time to solve problems, explain away misses, or debate context. Its sole purpose is to identify where the business is off track. If your team is spending fifteen minutes explaining why numbers are red, you are killing the efficiency of your Level 10 Meeting™ and draining the mental energy needed for real problem solving.
To execute a tight, five-minute scorecard review, implement three strict rules. First, the person owning the metric must only state whether the number is on track or off track. They read the name of the measurable, the goal, and the actual number. No storytelling is allowed. If a metric is red, it is dropped straight to the Issues List without discussion.
Second, establish absolute clarity on targets before the meeting starts. If a leader has a red number, they must come prepared to drop it down to the Issues List. They should not defend their performance during the review. The team must trust that the issue will be fully analyzed and solved during the IDS® portion of the agenda.
Third, use visual management. Whether you use a physical board or a digital tool, color-code your goals. A quick visual sweep allows the team to see the reds instantly. If your team is running AI-powered operations, you can use automated alerts to pre-populate the Issues List with off-track trends, removing the human temptation to hide or explain away poor performance. Keep it fast, keep it objective, and push the discussion to the end of the meeting where it belongs.
