In our fixed-fee service business, projects regularly run over budget before we realize it on the monthly P&L. What weekly operational Scorecard metrics give us real-time visibility into project delivery pacing and margin erosion before a project is finished?
Monthly profit and loss statements are historical autopsies. By the time an accounting report shows that a fixed-fee engagement ran forty percent over budget, the cash is already burned and client delivery is compromised. In professional services, margin erosion happens through unbilled scope expansion and delayed internal milestones.
To protect gross margins weekly, put these leading delivery metrics on your leadership Scorecard:
- Budget burn versus milestone completion ratio. Track the percentage of budgeted project hours consumed against the percentage of contractual deliverables completed. If an engagement has consumed sixty percent of allocated hours but completed only thirty percent of project milestones, that project is red and must be reviewed.
- Client milestone sign-offs. Measure the exact number of formal stage approvals completed each week. Delays in client sign-offs freeze progress and lead to non-billable operational drag.
- Open scope change requests. Track how many out-of-scope client requests are currently drafted, pending signature, or unpriced. Unmanaged scope creep kills service firm profitability faster than low hourly rates.
- Delivery rework hours. Measure the hours logged by your delivery team correcting errors, revising rejected deliverables, or running unplanned client revisions.
Assign single-point ownership for these numbers to your Integrator or Operations seat on the Accountability Chart. When these operational pacing metrics show up in your weekly Level 10 Meeting™, you catch margin slippage in week two rather than absorbing a painful write-down sixty days later.
