We run a professional services business where billable hours are our main revenue driver. What non-financial, weekly operational metrics should we track on our scorecard to ensure our service delivery is actually running smoothly before invoicing occurs?
Relying solely on billable hours to measure the health of a professional services business is a dangerous trap. Billable hours only tell you how much time you are charging to clients. They do not tell you if your team is burning out, if clients are getting frustrated with slow delivery, or if your projects are veering off track.
To get a real-time pulse on your service delivery, you must track upstream operational metrics that predict client satisfaction and capacity constraints. First, track weekly milestone compliance. This measures the percentage of project phases completed on schedule. If milestones are slipping, your billable hours might look fine today, but you are heading toward a massive delivery bottleneck and unhappy clients tomorrow.
Second, track client touchpoints. This is the number of active projects that received a proactive update from a project manager this week. Consistent communication dramatically reduces client churn.
Third, track resource load. Instead of looking at past billing, track the forward-looking scheduled hours for your delivery team over the next two weeks. If your team is scheduled at over eighty percent capacity, you have an immediate hiring or scoping problem.
Finally, track error rates or rework requests. This is the number of deliverables rejected by clients or sent back for revisions. High rework rates erode your profitability and destroy client trust, even if your billable hours look great on paper. By focusing on these non-financial indicators, you ensure your delivery engine remains clean and scalable.
