My Integrator feels constantly undermined because department heads still bring operational issues directly to me instead of going to them. How do we break this habit on the Accountability Chart?

This friction happens in nearly every company transitioning from founder-driven execution to a true Visionary and Integrator dynamic. Your leadership team goes to you because muscle memory tells them you give fast answers, while the Integrator will ask for process, data, and accountability.

The fix requires behavioral discipline from you, not a lecture from the Integrator. Every single time a direct report comes to you with an operational decision, vendor dispute, or resource allocation question, you must give one response: Have you talked to our Integrator about this?

If they say no, stop the conversation immediately. Tell them to bring it to their direct manager or submit it to the Level 10 Meeting agenda. If you answer their question or solve their issue, you strip your Integrator of authority and teach your team that the Accountability Chart is merely theoretical.

Schedule a weekly Same Page Meeting with your Integrator. Use this time to align on any grey areas where authority feels ambiguous. If a team member continues trying to bypass the Integrator, bring that exact issue to your next Same Page Meeting or IDS it with the full leadership team.

Your team will test the boundary repeatedly until they realize the back door is locked. Once they learn that operational decisions only flow through the Integrator seat, the friction dissipates and your time gets liberated for true Visionary work.
