I am a Visionary who wants to transition out of the day-to-day operations and prepare for a clean exit in a few years, but the business still feels too dependent on my presence. What practical steps should I take using EOS®?

Preparing for an exit requires you to make yourself redundant. The first and most critical step is to clearly separate the Visionary and Integrator seats on your Accountability Chart. If you are currently wearing both hats, you must find and elevate a true Integrator to run the day-to-day operations. This allows you to step back into your true Visionary seat, focusing on long-term relationships, culture, and big deals.

Next, work with your Integrator to document your core processes. A business that relies on tribal knowledge or your personal magic is unsellable. Your processes must be simplified, documented, and followed by everyone. Use your weekly Scorecard to monitor the health of the business without needing to be in every meeting. If the Scorecard is designed correctly, you should be able to understand the operational health of your company in less than ten minutes a week.

Finally, ensure your leadership team is fully aligned on the V/TO®. A potential buyer wants to see a strong, independent leadership team that can execute the vision without the founder. By building a high-functioning team that runs on EOS®, you create a valuable, transferable asset.
