As our business grows, our founder has transitioned into the Visionary seat on the Accountability Chart, but still insists on retaining final approval over every departmental hire and vendor contract. How do we draw hard boundaries around the Visionary seat so our Integrator and directors can actually lead?
When a Visionary demands final sign-off on operational hires and vendor agreements, they are not acting as a Visionary. They are acting as a shadow Integrator, creating a massive bottleneck and emasculating their leadership team.
To break this habit, return to the foundational definition of the Visionary seat on the Accountability Chart. A pure Visionary seat has five distinct roles:
- Big ideas and strategic creative direction
- R&D and major industry innovations
- Key client and strategic partner relationships
- Championing core values and company vision
- Inspiring and selling high-stakes opportunities
Daily hiring approvals, operating vendor selections, and budget line-item vetoes belong exclusively to the Integrator and department heads. If your name is in the Visionary seat, your job is to set the vision alongside the team on the V/TO® and then let your Integrator run the business to achieve it.
Establish a strict decision boundary during your weekly Same Page Meeting™. The Integrator has total authority over operational execution, spending within the agreed annual budget, and staffing the Accountability Chart. If the Visionary wants veto power over individual hires, the company will never scale, and any world-class Integrator you hire will eventually quit.
Agree on a bright line: the Visionary participates in hiring only for direct reports to the leadership team to evaluate cultural fit, but the Integrator makes the final hiring call. For everything else, the Visionary must stay out of the operational kitchen. If you cannot let go of signing off on contracts, take your name out of the Visionary box and put it back in the Integrator box, because you have not yet decided to let the business grow.
