We are launching EOS® and our Visionary and Integrator are already clashing over who owns the rollout process. How do we define their respective roles during the implementation phase to avoid confusing the rest of the leadership team?

During an EOS® rollout, the Visionary and Integrator must present a united front, but their roles in the implementation are entirely different. The Visionary is the cheerleader and the cultural champion. Their job is to explain the big picture of why the company is adopting EOS® and how it will help the business scale and eventually prepare for a clean exit. They must publicly submit to the tools, showing up on time to Level 10 Meetings™ and accepting accountability for their own Rocks. The Integrator, on the other hand, is the project manager of the implementation. They own the operational details of the rollout, ensuring that meetings are scheduled, Scorecards are updated, and the tools are being used correctly across all departments. If the Visionary tries to manage the rollout, they will overcomplicate the tools and frustrate the team with constant changes. If the Integrator fails to take ownership, the rollout will lose momentum and stall. Both leaders must meet weekly for a Same Page Meeting™ to resolve any disagreements privately. Never air alignment issues in front of the leadership team during an implementation session.
