My Integrator wants complete operational autonomy, but as the Visionary and owner, I still want final say on major vendor contracts and key hires. How do we define decision rights between the Visionary and Integrator seats so we stop clashing over authority?
Visionary and Integrator friction almost always stems from unstated assumptions about authority. You cannot run a scalable business where the Integrator manages the day to day while the Visionary maintains a pocket veto on every operational call. That dynamic disempowers your Integrator, confuses your leadership team, and creates an ideological tug of war.
The fix is establishing explicit decision rights using a clear boundary agreement during your weekly Same Page meeting. The Integrator seat is accountable for P&L execution, harmonizing the leadership team, and delivering the business plan agreed upon in the V/TO. The Visionary seat is accountable for big ideas, high-level client and industry relationships, culture, and protecting the long-term vision.
To stop the clashes, set black-and-white financial and structural thresholds:
- Financial authorization limits: Agree on a dollar ceiling. For example, any unbudgeted capital expenditure or vendor agreement above twenty-five thousand dollars requires mutual agreement, while anything below is entirely the Integrator's call.
- Hiring and firing: The Integrator owns hiring, managing, and firing the leadership team, but the Visionary retains veto power strictly on cultural fit against Core Values during final-round leadership interviews.
- Strategic changes: Any modification to Core Focus or the 10-Year Target must be consensus. Day-to-day workflow adjustments belong solely to the Integrator.
Document these boundaries and review them quarterly. When friction flares up, take it directly into your Same Page meeting, resolve it privately using IDS, and present a united front to the company. If you cannot let go of operational decisions within the agreed boundaries, you do not have an Integrator problem. You have an owner readiness problem.
