My Integrator and I are constantly at odds because I keep bypass-managing and going straight to our department heads to implement my new ideas. I feel like the Accountability Chart is slowing us down, but my Integrator says I am destroying our accountability culture. How do we fix this friction without me feeling completely hand-tied?
This is classic Visionary and Integrator friction, and it is a fast way to break your Accountability Chart and confuse your team. When you bypass your Integrator to direct department heads, you create a double reporting relationship. Your people will not know whether to prioritize your latest brainstorm or the operational goals set by the Integrator in their weekly Level 10 Meeting™.
You have to respect the lines on your Accountability Chart. The chart is not designed to slow you down. It is designed to ensure that ideas are vetted, prioritized, and executed efficiently. Your seat as the Visionary is to generate ideas, build big relationships, and look to the future. The Integrator seat is there to run the day to day business, manage the leadership team, and execute the vision.
To resolve this friction, you need to establish a strict rule: all of your new operational ideas must go through your Integrator first, not directly to the team. Use your weekly Same Page Meeting to pitch your ideas. Let your Integrator filter, prioritize, and decide if they fit into the current V/TO® or if they should go to the Issues list for the next quarterly planning session.
My recommendation is to establish a hard boundary immediately. If you have an idea, write it down and save it for your weekly meeting with your Integrator. If you accidentally bypass your Integrator and assign a task to a department head, apologize to both parties and redirect the communication back through the proper seat on your Accountability Chart. This discipline protects your leadership team and ensures your business remains scalable.
