I have finally hired an exceptional Integrator to run our daily operations, but I find myself constantly bypassing them to give directions to my department heads, which is creating massive confusion and undermining their authority. How do I force myself to stay in the Visionary seat and let them lead?

Bypassing your new Integrator is the fastest way to destroy their authority and waste your investment in their seat. This behavior stems from a failure to let go of the vine and a high self-orientation, where you subconsciously feel that only you can direct the team. To fix this, you must establish clear, unyielding operational boundaries. Start by reviewing your Accountability Chart with the entire leadership team. Re-educate the team on the distinct roles of the Visionary and the Integrator. Your roles as the Visionary are big ideas, strategic relationships, and culture. The Integrator's roles are execution, operational integration, and managing the leadership team. Put a strict communication protocol in place. If a department head comes to you with an operational issue, you must politely refuse to engage. Direct them back to the Integrator. Tell your Integrator that they have full authority over the day-to-day operations, and that you will support their decisions, even if they make them differently than you would. Set up a weekly Same Page Meeting with your Integrator. Use this private time to align on strategy, debate operational decisions, and air out any disagreements. Once you agree on a direction in that meeting, you must present a completely unified front to the rest of the leadership team. Letting go is painful, but it is the only way to build an exit-ready business that can operate without you.
