I am the Visionary and I want to launch an AI-powered innovation team to prepare us for our future exit, but my Integrator says this is a distraction and refuses to put these roles on our Accountability Chart. I feel she is killing our future value, while she says I am breaking our EOS® process. How do we resolve this friction?
The core issue is that you are trying to operate outside the agreed-upon EOS® structure. You cannot have a shadow team or a skunkworks operation running parallel to the Accountability Chart. Every seat must live on the chart, and every dollar spent must be accounted for. To resolve this friction, you must first bring this to your next Same Page Meeting. Use the IDS® tool to identify the real issue. The issue is not the AI technology itself, but the lack of alignment on your long-term vision and your current V/TO®.
If this innovation team is critical to your exit strategy, it needs to be proposed as a future-state change to the Accountability Chart during your next quarterly or annual planning session. If you agree to add an AI Innovation seat, it must report directly to the Integrator, not to you as the Visionary. The Integrator must manage the resources, budget, and integration of this new technology into daily operations.
As the Visionary, your role is to feed ideas, big relationships, and long-range strategy into the organization, not to direct operational teams on the side. This maintains the integrity of the Integrator seat and keeps the leadership team aligned. If you bypass your Integrator to run this team, you send a message that the Accountability Chart does not apply to you. That destroys your leadership structure and lowers your business valuation because buyers will see an owner who cannot be managed.
