As the Visionary, I occasionally bypass my Integrator and give direct instructions to our leadership team, which is causing confusion and eroding trust. How do we break this habit and restore proper team dynamics?
This is one of the most common issues in entrepreneurial companies, but bypassing your Integrator is incredibly destructive. When you go directly to the leadership team with tasks or ideas, you undermine your Integrator's authority, create massive operational confusion, and break the trust required for a healthy leadership team.
To break this habit, you must strictly respect the rules of the Visionary and Integrator relationship. On your Accountability Chart, the Integrator sits below the Visionary and runs the day-to-day operations. This means all operational direction must flow through the Integrator. If you have an idea or a concern, you must bring it to your weekly Same Page Meeting™ with your Integrator, not to the leadership team.
During your Same Page Meeting™, discuss your ideas and let the Integrator decide if, when, and how to execute them. Once you agree, the Integrator will communicate the plan to the leadership team. If you accidentally bypass them again, your Integrator must have the authority to call you out immediately.
Your leadership team needs to see a united front. If they realize they can bypass the Integrator by coming directly to you, they will do so, creating a fractured leadership dynamic. By respecting these boundaries, you empower your Integrator to run the business, free up your time to focus on high-level strategy, and build a highly professional governance structure that is ready for a clean, profitable exit.
