As the Visionary, I keep bypassing my Integrator and giving urgent projects directly to our Operations and Sales leads because I need things done immediately. This is creating major friction and confusing the team. How do we use our Accountability Chart and communication rules to stop this destructive pattern?
When a Visionary bypasses the Integrator to give direct orders to the department heads, it completely breaks the Accountability Chart and undermines the Integrator's authority. This behavior creates massive confusion, as the team does not know whether to follow the Integrator's operational plan or the Visionary's latest urgent idea. It also causes the Integrator to lose trust and focus, which slows down execution.
To solve this, you must establish a strict communication rule: the filter. The Visionary must channel all operational ideas, changes, and requests directly through the Integrator, not the staff. If the Visionary has a new idea, it must go to the Integrator first during their weekly Same Page Meeting. Together, they will evaluate the idea and decide if it aligns with the V/TO and current Rocks.
If the Integrator agrees to move forward, the Integrator will communicate the plan to the leadership team and assign the work. If the Visionary accidentally bypasses the system and approaches a team member directly, the team member must be trained to politely say that they need to clear the request with the Integrator first. This boundary keeps the lines of accountability clean, protects the team from whiplash, and allows the Integrator to run the business effectively.
