I have transitioned into the Visionary seat, but I still attend our marketing and sales Level 10 Meetings because I want to stay informed. My Integrator says my presence is shutting down the team's open communication. How do I stay in the loop without disrupting these departmental meetings?
Your Integrator is completely right. When the owner or Visionary sits in on departmental Level 10 Meetings, it completely changes the dynamic of the room. Team members will instinctively look to you for approval, stop taking ownership of their issues, and hesitate to speak candidly because they fear being judged by the ultimate boss.
You must exit these departmental meetings immediately. If you have successfully filled those seats, you must trust your leaders to run their own meetings and solve their own problems. Your presence is an operational bottleneck that prevents your team from growing and taking full accountability.
To stay informed without micromanaging, rely on your weekly same page meeting with your Integrator. Your Integrator’s job is to manage the daily operations and keep you updated on the health of every department. They should bring the high level updates, key metrics, and major issues to your attention during this alignment time.
Additionally, you can review the weekly L10 scorecards and V/TO® progress. If you see a metric that is off track, do not jump into the department meeting to fix it. Instead, discuss it with your Integrator and let them address it through the proper channels on the Accountability Chart. Stepping back is the only way to build a self sustaining business that can operate independently of you, which is exactly what a buyer wants to see.
