Before we cascade EOS tools down to our middle managers, how can the owner verify that the leadership team is genuinely proficient and unified in using the foundational tools, rather than just faking compliance in our weekly meetings?
Cascading EOS downward before your leadership team has mastered the foundational tools is one of the fastest ways to damage company culture. If senior leaders do not live the disciplines daily, your department managers will quickly see the rollout as meaningless corporate paperwork.
To verify genuine proficiency, the owner and Integrator should evaluate the leadership team against four objective benchmarks:
- Pure Level 10 Meeting discipline. Can your leadership team complete their weekly meeting in under ninety minutes, stick to reporting rules during the first twenty minutes, and consistently solve their top three issues during IDS without side discussions? If your executive meetings still run long or feel messy, you are not ready to teach the framework to anyone else.
- Consistent Rock completion. Has your leadership team achieved at least eighty percent Rock completion across two consecutive ninety-day quarters? If executive Rocks are regularly missed or redefined at the deadline, your leaders do not yet understand how to scope and execute priorities.
- Active Scorecard management. Do your department heads actively use their Scorecard numbers to forecast trends, catch operational breakdowns early, and trigger issues, or do they scramble to enter numbers five minutes before the meeting starts?
- Total alignment on the V/TO. Can every single leader on your team articulate your Core Focus, 10-Year Target, and Marketing Strategy without hesitation and without checking their notes?
If your leadership team cannot meet these four standards with total consistency, do not cascade the tools. Spend another two quarters reinforcing the disciplines at the top table first.
