Our long-term clients are starting to ask for audits of how we use AI in our projects, intending to renegotiate our fixed-fee contracts down if they see we are saving hours. How do we adjust our business strategy and client agreements to protect our margins as AI reduces our delivery hours?
If your pricing model is tied to the billable hour, AI is a direct threat to your profitability. You must proactively transition your client agreements from hourly billing to value-based or outcome-based pricing.
If a client asks for an audit of your AI usage, do not get defensive. Use it as an opportunity to change the conversation from inputs to results.
Explain that your investment in AI technology is what allows you to deliver higher-quality work at a faster speed. They are paying for your expertise, your proprietary methodologies, and the final business outcome, not for your team to sit in chairs for forty hours.
To protect your margins, take these steps:
- Update your V/TO® to emphasize your speed and accuracy as your primary differentiators. Make it clear that your fast turnaround is a premium feature, not a reason for a discount.
- Restructure your contracts around clear deliverables and performance metrics. If you deliver a project in five days that used to take five weeks, the value to the client is actually higher because they get to market faster. Charge for that speed.
- Focus on your relationship model. Position your team as strategic partners who use AI to handle the grunt work so they can spend more time advising the client on how to grow their business.
If a client insists on buying hours instead of outcomes, they are not your ideal customer. Let your competitors fight for those low-margin, commoditized accounts while you focus on high-value partnerships.
